From AI Answers to Action: An APAC Operating Model for GEO, AEO and Agentic Commerce
Official updates from Google, ChatGPT and NAVER show AI search moving from answers and citations into product discovery, places, reservations and commerce. Here is the operating model global enterprises need across APAC.

Google has introduced dedicated generative AI visibility reports in Search Console and announced Universal Cart. ChatGPT has expanded conversational product discovery and comparison. NAVER positions AI Tab as an action-oriented search experience connected to shopping, places and reservations. Global enterprises should therefore manage ranking, citation, recommendation inclusion, product or place selection and commercial action as one measurable journey.
Why AI search now requires an operating model
Traditional SEO commonly centered on helping a page become discoverable and earn a click. In AI search, a user can submit several constraints in one request, receive a synthesis drawn from multiple sources, refine it through follow-up questions and proceed directly to an action. That does not make technical SEO obsolete. It adds entity clarity, evidence quality, feed and location readiness, and cross-market governance to the same foundation.
Google: dedicated visibility and a cross-surface cart
In June 2026, Google announced testing of dedicated Search Console views for website impressions in AI Overviews, AI Mode and generative AI features in Discover. The announced dimensions include pages, countries, devices and dates. The reporting adds a diagnostic view; it does not replace the broader Search performance report.
Google also announced Universal Cart, designed to work across surfaces such as Search, Gemini, YouTube and Gmail while monitoring price, availability and compatibility. For a merchant, the practical question is not how often a page repeats “AI.” It is whether titles, attributes, prices, inventory, imagery, delivery and returns remain complete, current and comparable.
ChatGPT: product discovery becomes a decision interface
OpenAI’s March 2026 product discovery announcement described richer visual browsing, side-by-side comparison and expanded use of the Agentic Commerce Protocol for product discovery. Users can narrow choices conversationally through budget, preferences and constraints. Brands need reliable product information and evidence that helps a system distinguish one option from another, not just a page that can be crawled.
NAVER: a critical Korea workstream
NAVER officially launched AI Tab for all users in June 2026 and described it as an agentic search service that connects answers to shopping, place discovery and reservations. A July update connected AI Briefing to AI Tab for follow-up exploration. Separately, the AI shopping agent in the Naver Plus Store app began proactively suggesting conversations based on shopping context.
These are distinct experiences. AI Briefing summarizes within search results, AI Tab supports conversational exploration and actions, and the shopping agent operates inside the commerce app. A global program should maintain shared governance while giving the Korea workstream enough local expertise to understand these surfaces, Korean-language intent and NAVER’s vertical ecosystem.
What a unified APAC program should standardize
1. Decision-question research
Move beyond isolated keyword lists. Map the questions buyers ask when they define a need, compare providers or products, look for evidence, assess risk and choose a next action. Each priority question should have a market owner, supporting pages, cited evidence and a measurable commercial path.
2. Entity and data governance
Define relationships among the global brand, legal entities, products, services, local sites and locations. For hospitals, include physicians, specialties, facilities and booking information. For commerce, include variants, price, stock, delivery and returns. Structured data should represent facts visible to users; it cannot manufacture trust that the underlying information does not support.
3. Shared controls with market-specific execution
A regional partner can standardize technical QA, schema patterns, evidence requirements, reporting definitions and escalation rules across Korea, Japan, Taiwan, Hong Kong, India and Australia. Local workstreams should retain language-specific query research, platform knowledge, editorial judgment and regulatory review. Literal translation is not regional optimization.
4. A multi-stage measurement model
Separate classic visibility and clicks from brand mentions, source citations, comparison or recommendation inclusion, product and place selection, leads, bookings and purchases. Label platform-reported metrics separately from first-party analytics and controlled observation. Do not present unknown model internals as measured ranking factors.
A practical 30-day enterprise sequence
- Week 1: map priority decision questions, entities, markets and accountable teams.
- Week 2: audit inconsistencies across corporate sites, platform profiles, product feeds, locations and evidence.
- Week 3: improve definition, comparison, evidence, FAQ and case-study pages alongside valid Schema.org markup.
- Week 4: establish a dashboard that separates search, AI citation, recommendation inclusion and commercial action.
